Go-live is the shortest party in the world.
Steve Dosier, Partner Director at More4apps, puts it plainly: “We have a go-live party that lasts about 5 minutes before the reality of hypercare sets in.” What follows isn’t a software problem. It’s a data problem. Legacy records colliding with Oracle Fusion Cloud’s strict business rules, stalling procurement workflows, freezing billing, and threatening your first month-end close.
Steve and David Wright, Global Solutions Director, walk through exactly what that storm looks like and how to get through it faster.
Why Oracle Cloud Hypercare Hits Different
The shift from legacy ERP to Oracle Fusion Cloud isn’t just a technical migration. It’s a rules migration. Legacy systems tend to be permissive: optional fields, flexible logic, quiet customizations that quietly held everything together. Oracle Fusion Cloud is the opposite: strict data-driven rules that reject anything that doesn’t conform.
David Wright describes the root cause well: “It’s assumptions. People assume the data is correct when it’s come across. What might be a rule in one system that works because of some customization someone forgot about doesn’t always work in the system you’re putting it into.” The results show up fast: cross-validation rule failures in accounting, incorrect item categories, broken buyer assignments, misaligned project tasks, POs stuck in approval limbo because there’s no valid account combination to route to.
One client described it as their data being “violently rejected” by the cloud engine.
The Firefighter Trap
When those issues hit, there are two ways an implementation team can respond.
The reactive approach involves deploying expensive consultants and technical specialists to manually fix data errors one by one. Costs skyrocket. Teams face burnout. David puts it bluntly: “All-nighters suck as a consultant. You really don’t want to be doing them, and you do make more mistakes.”
The other trap is the FBDI doom loop. FBDI is the right tool for migrating millions of records before go-live, but it was never built for post-live agility. There’s no native way to download existing data into FBDI. You have to link multiple worksheets manually; a standard PO alone spans four sections with header, line, shipment, and distribution data. Data validation only happens after the fact, buried in error output. When something fails, you’re often looking at a destructive wipe-and-reload of everything, not just the records that were wrong.
Fix, reload, fail, repeat. That’s how hypercare drags on for weeks.
A Better Way: Edit Live, Don’t Reload
Instead of wiping and reloading, More4apps’ Excel-based ERP Cloud Toolbox connects directly to Oracle’s cloud APIs via a secure Excel interface. It validates data before it leaves the sheet, highlights errors in the exact cells where they occur, and lets the client’s own data stewards make corrections without needing IT or consultants in the loop.
David makes a point worth dwelling on: “I spent years working in hospitals. I’m not a medical expert. Being able to give end users the ability to fix the data themselves gave me way more confidence than me doing it as a consultant. The end users really are the ones that know their data.”
What It Looks Like in Practice
Three real-world scenarios illustrate how this plays out:
Mass PO distribution corrections. A customer had 1,600 purchase orders migrated to the wrong cost center, with incorrect approval routings that blocked the entire PO approval chain. The internal team downloaded the POs, updated the distributions in Excel, and pushed the corrections back to Oracle in a single upload. What would have taken three to four days of manual consultant effort took around two hours.
PPM task realignment to unfreeze billing. A consulting partner had migrated project costs to dummy tasks because the real project structure wasn’t finalized before go-live. Post-live, they needed to transfer those costs to the correct tasks; something that couldn’t be done until the system was live. Using a standard Excel formula to map tasks from a descriptive flex field, the entire realignment was completed in under an hour. No custom programs. No tickets.
Item Master normalization. Incorrect buyers and item categories meant requisitions were being routed to the wrong approval chains, flying up to senior executives who had no business approving them. Caught during conference room pilot, about three weeks out from go-live, the team used the Toolbox to bulk-update buyer assignments and categories across the impacted items. No go-live delay. No side project. Done.
The Day 15 Framework
The question worth asking before you get to Day 30 is: how do you establish health checks at Day 15, before failures surface on their own?
The answer is to start downloading and checking proactively. Blanket purchase agreements, bill of material structures, GL account combinations failing in interfaces: the Toolbox lets teams surface those issues and act before they cascade. As David puts it, “you can start looking at where things fail in interfaces and fix them before they affect anything else.”
The broader principle: if clients and data stewards are in charge of their own data from the start, with a tool they actually know how to use, hypercare exit criteria accelerate dramatically. Steve puts it simply: “You’re able to exit much more quickly because you’ve got the client back to business as usual. They’ve got a tool they can use. They don’t need IT support, they don’t need consultant support.”
When to Bring It In
The clearest lesson from real-world implementations: don’t wait for hypercare to introduce the ERP Cloud Toolbox.
The best projects, completed under budget and ahead of schedule, are ones where clients and consultants collaborate on data from the start. That means pre-migration data cleansing in EBS, conference room pilot, cutover weekend in-flight corrections, and then through hypercare so data stewards can own remediation themselves rather than waiting on expensive technical resources.
As David puts it: “Once people move to that situation, the end users keep More4apps, the consultants are happy, the end users are happy. It’s a win-win for everyone.”
